Gap Analysis
Before you even start, the gap analysis determines how close an organization is to confirming with existing documentation and processes to the standard in question. IN a day or two we can make a judgment of how close you are and the remaining work.
Executable Plan
We arrive with a tried and proven pre-defined implementation process we will customize for your organization. We know about how long the tasks will take. We strongly recommend you have a team behind you, vacations, work projects, and travel commitments are known before we assemble some dates.
Infrastructure
Just like building a house, the foundation, walls, and roof must come before anything else. There are four pillars to your infrastructure starting with Document Control, Management Review, Corrective Action, and Internal Audit. We can provide you with a 90% working draft to help you focus on the things that are important and start making progress on the implementation.
Strategic Documentation
Through nearly 25 years of implementation experience, we have learned how to ensure this project is supported by senior leadership and assures traction for an enterprise implementation. We understand where the organization is going as a business and design a few high-level policies and documents that accelerate the implementation. This will include a Manual, scope, policy, and strategic direction of the organization.
Metrics Dashboard
Most companies are measuring Key Performance Indicators (KPI’s) or other managerial accounting-related information such as revenue, profit or units of output. We establish what needs to be measured, what your objectives should be, and take account for any existing measurement system partially or fully in place.
Tactical Documentation
All management systems require a certain level of operational controls. Some standards require more than others and the complexity of some companies require more controls than others. We will identify a “share-line” with you to establish who should create these controls, how many are needed and how can they add the most value to your organization.
Internal Awareness, Communication & Training
Each employee is required to possess general awareness of the management system. Some information can be communicated from the leadership team while other knowledge is best transferred in some awareness training. Awareness to the management system objectives, risk and requirements, processes and practices, and where to find information. This may be in-person training, eLearning, or some other tool.
Full Internal Audit & Full Management Review
A “full” internal audit is required to cover the whole management system before a third-party certification body may conduct their work. The audit will focus to ensure the management system is documented, implemented, and effective. Any shortcomings will be raised in the audit report. All shifts, all clauses, and all processes must be audited. Then, a “full” management review must cover all the requisite inputs and outputs of the standard. The audit should demonstrate the system is fully implemented and effective. The Management Review frequency may be increased to weekly or monthly to accelerate an implementation.
Address Corrective Actions
Shortcomings that fit the category of a nonconformance must formally enter the corrective and preventive action system. A Root Cause Analysis (RCA) is required, the cause of the problem eliminated and all the corrective and preventive actions implemented timely. They need to be validated as effective. Shortcomings that are in the category of Observations or Opportunities for Improvement (OFI’s) may be implemented formally or informally.
Schedule Certification Body
The Principal has worked full-time for a decade for the world’s largest Certification Body. He has also audited for several other CB’s and know’s many in the CB industry. We are CB agnostic but we can accelerate the CB selection process and highlight the key things you need to do to be successful. We will help you get sufficiently detailed proposals so you clearly understand where the CBs are the same as a commodity and any differences.
